Situation

Over 120 developers across 14 product squads shared two static staging environments. Environment drift, queue blocking, dirty database state, and broken deployments added an average of 4.5 hours of friction to every pull request cycle.

Task

Transition the organization to fully isolated, ephemeral preview environments that spin up automatically on pull request creation and teardown upon pull request merge.

Action

  • Lightweight Mocking & Containerization: Standardized Docker compose setups and Helm charts to spin up lightweight microservice dependencies along with WireMock mocks for heavy external APIs.
  • GitOps Orchestration: Configured GitHub Actions and ArgoCD to dynamically provision isolated K8s namespaces per PR, hydrated with sanitized DB snapshots.
  • Parallel Test Scheduling: Built an automated execution runner that targets the active ephemeral namespace with fast contract and regression suites.

Result
